The scale of what's coming

Salesforce's 2026 holiday predictions put a hard number on what was, until recently, a vague directional trend: 20% of all 2026 holiday e-commerce traffic is expected to originate from AI chat agents — a mix of consumer-facing bots handling live queries, autonomous agents completing backend tasks, and competitor bots scraping for algorithmic price-matching. That's not a marginal channel anymore; it's a fifth of total holiday traffic, expected from a single category of behavior that barely existed at this scale two years ago.

The trajectory backs it up. Traffic from AI assistants like ChatGPT and Gemini grew 119% year-over-year, and — more importantly for anyone weighing channel investment — that traffic converted at roughly 700% the rate of social media referrals, according to Salesforce data cited by Sanity's 2026 content research. During Cyber Week 2025 alone, AI and agents are estimated to have influenced $67 billion in global sales.

Consumer-side research backs the same shift from a different angle. Deloitte found 33% of shoppers planned to use generative AI during the 2025 holiday season — more than double the share from the prior year — and McKinsey's 2026 consumer research puts the share of shoppers actively using AI tools to discover or decide on brands and products at 19% (Kase, 2026). Separately, Salsify's 2026 research found 40% of shoppers believe AI can specifically help them find gift ideas.

Why "early" now means August, not October

Here's the part that should reset most retail teams' internal calendars. Salsify's own holiday guidance, published in June, states plainly: "it might be tough to think about the holiday season in spring, but many shoppers are already getting started," and recommends getting product detail pages, gift guides, and AI-facing content in order well before the season actually begins — not once Black Friday planning traditionally kicks off.

The reason isn't just consumer behavior shifting earlier — it's a structural constraint on the AI side that most retail calendars don't account for. Kase's 2026 peak-season analysis is direct about the mechanism: AI shopping tools reward product data that is clean, complete, and consistent, and if that data is vague, inconsistent, or missing key details — delivery dates, return policies, bundle information, size or variant specifics — a retailer risks losing visibility before a shopper ever reaches the site at all. Getting that data structured, indexed, and actually being cited by AI systems isn't instantaneous; it takes time for models and their retrieval layers to pick up, trust, and start surfacing updated product information. A retailer that starts fixing its product data in November is, in practice, optimizing for a Christmas 2027 season, not the one seven weeks away.

Retailers are racing to own the conversation, not just win a mention

The response taking shape isn't only "get mentioned by ChatGPT." Salesforce predicts one in three e-commerce sites will have a live, site-specific shopper agent by Cyber Week 2026 specifically because, per their research, general AI assistants earn their place early in the journey — gift list generation, promo hunting, product comparisons — but shoppers still prefer brand-owned agents once they need reliable answers on order management, returns, or loyalty questions. The practical read: winning the early-funnel AI conversation and owning the late-funnel one are becoming two separate battles, and most brands are currently resourced for neither.

Complicating this further, the point of purchase itself is drifting away from retailers' own properties. Social commerce purchases surged 17% year-over-year, with Salesforce projecting 28% of Gen Z shoppers will purchase directly through social apps this season, versus 22% of millennials, 12% of Gen X, and 3% of boomers. Combined with the AI-agent traffic shift, a growing share of the holiday funnel is now happening on surfaces the brand doesn't control at all.

The backdrop making all of this higher-stakes than usual

This year's version of the AI shift is also landing inside a genuinely uncertain consumer mood. Salesforce's research notes consumer pessimism is up 16% year-over-year, with 13% more shoppers reporting their financial situation is getting worse — driving a bifurcated pattern where affluent shoppers keep spending on premium categories while budget-conscious shoppers stretch further for deals (a pattern also flagged in the U.S. Chamber of Commerce's 2026 retail trends coverage). That split matters for AI visibility specifically: a shopper asking an AI assistant to "find the best deal on X" and one asking it to "find the best premium X" are effectively different queries with different winning answers, and a brand's AI-facing content needs to actually serve both rather than assuming a single "average shopper" persona still exists.

The actual deadline

Salsify's own framing is the most useful sentence in all of this research: it's never too early to start strategizing for the holidays, and brands that wait typically regret it. With Black Friday seven weeks out and AI systems needing real lead time to index, trust, and start citing updated product information, August isn't early preparation this year — it's closer to the last full month where fixing a gap still has time to matter before the season's real traffic arrives.
